AI Automates Coordination. It Does Not Automate Organizational Judgment.
Two different jobs have been hiding inside the word "manager" for decades. AI is about to make the difference impossible to ignore.
One of those jobs is coordination: relaying information, tracking tasks, aggregating status, synthesizing progress. The other is architecture: deciding how the pieces of an organization combine into something that produces results. The same person often did both, under the same title, and organizations rarely bothered to distinguish them. Coordination filled the calendar, so coordination looked like the job.
AI is ending that ambiguity. The coordination work is being absorbed by machines, and it should be, because most of it was always a symptom of a poorly designed system. If a program needs a person to carry status between two teams, the interesting question was never who carries it. The question is why the system routed everything through a single human in the first place. AI executes relay work better, faster, and without the organizational drag.
The architecture work is another matter. Someone still has to decide how human judgment, AI output, onshore capacity, and offshore execution combine into measurable results. Someone has to design the decision-rights architecture: what requires a person, what can be delegated to a process, what the escalation path looks like when the two disagree. Someone has to build feedback loops that improve team performance without their constant presence. That is the systems-architect manager, and it's the role I've built my career around: designing the operating system of the organization.
What organizational judgment actually is
"Judgment" gets used loosely, so let me be concrete about what the machines aren't doing. Judgment is knowing which of the forty risks on the register are load-bearing. It's reading that a team's third consecutive green status is hiding a problem nobody wants to name. It's deciding that a dependency two orgs away deserves a design change now rather than an escalation later. None of this is pattern-matching over documents. It's pattern-matching over people, incentives, and history, calibrated by having been wrong before and remembering exactly how.
A test for any management task: if it moves information without changing a decision, it's coordination. Automate it. If it changes a decision, it's judgment. Staff it.
That test sounds simple and cuts deep. Run it over a typical manager's week and much of the calendar lands in the first pile. The uncomfortable part isn't that AI takes that pile. The uncomfortable part is discovering how small the second pile is, for some managers, once the first one is gone.
The org-design consequences
For organizations, the implication is that you can stop hiring people to be routers. Every role whose main function is relaying between systems or teams is a candidate for redesign, and pretending otherwise protects neither the people nor the mission. The kinder and smarter move is to be explicit about the distinction, and to develop the people doing coordination work into the people doing architecture work, because that second group is scarce and getting scarcer.
For managers, the implication is a career question that deserves an honest answer: when you're out for two weeks, does your team's performance hold? If it collapses, you've been load-bearing in the coordination sense, and that's now a liability. If it holds because you built the loops, the decision rights, and the defaults that run without you, you're the architect. When AI becomes available, the router gets replaced by it. The architect extends it into the system, one more capacity to design with, and comes back from those two weeks to a team that got faster.
